Growing vs Scaling, Creating an
Agency Built to Last

Astra Content is a global thought leadership and brand journalism agency serving
major B2B brands. The founders confirmed the value of brand marketing with a
journalism-first approach by doubling the number of projects across a growing list of
multinational enterprise clients at the start of 2025.

The problem wasn't the work. The problem was that the founders, Dan and Ali, were
the system. Every process and every decision lived with them. The business was
growing in a way that made everything harder, and at a pace that threatened Astra’s
ability to deliver and retain its new clients.

Astra brought ServiceCrowd in as a fractional agency management partner to build
the infrastructure that would turn their rapid growth into sustainable scale. Twelve
months later, the business was operating at twice its size, with a strong operational
foundation capable of supporting sustained growth.


BACKGROUND

A business growing faster than its infrastructure could support

Astra had grown fast. The dozen or so contractors who made up its service team
soon grew to nearly 30. Active contractors were located across North America,
Europe, and Africa. Twelve projects turned into twenty. Payments were moving
through six currencies. A number of payment platforms existed to meet enterprise
client and international currency requirements. There was no standard contractor
agreement.

Enterprise client engagements demanded separate rates, and the only consistent
aspect was the long payment terms, which made cash flow hard to predict.
Profitability was only visible at the bottom line, so there was no reliable way to know
which clients or projects were actually driving margin, and which were eroding it.

Operations ran on internal knowledge and personal to-do lists. There were no
delivery playbooks, little shared documentation, and the contractor onboarding
process was limited to a single enterprise client and was inefficient. No consistent
process for onboarding new clients, projects or contractors existed. When an
operations admin left, the issues remained.


Financial Infrastructure & Margin Intelligence

The first thing Astra needed was to actually see its business clearly.

ServiceCrowd created the foundation: standardized project IDs, uniform client
naming conventions, and invoice and revenue recognition schedules across all active
accounts.

Standard contractor agreement templates were developed with fixed payment
terms and cadence, and Ramp was introduced to support multi-currency
transactions while consolidating two other payment platforms the team had been
managing.

ServiceCrowd also brought in UpSourced, a financial firm that specializes in and
works exclusively with created agencies, to establish financial planning, analysis and
reporting discipline.

Prior to onboarding UpSourced, ServiceCrowd restructured Astra's finances to ensure
period reporting on expenses and revenue recognition was in place at the project
level, so UpSourced could onboard quickly and begin producing accurate reports
almost immediately, rather than weeks or months later.

The result was the first clear view Astra had ever had of profitability at the project and
client level. For the first time, decisions about pricing, staffing, and client
prioritization could be made based on data rather than instinct.

Margin analysis enabled Dan to negotiate new contract rates more effectively, which
resulted in Astra increasing its Q1 2026 expected operating profit margin by 4% YoY.

Systems Infrastructure & Process Standardization

With many new projects, each with different rates and payment terms, it was
necessary to move information from individuals' heads into systems and standardize
the process moving forward.

ServiceCrowd built from the ground up. Contract and SOW templates were
standardized. A service menu was created, and pricing targets and minimums were
aligned with standardized contractor fees.

ClickUp was an existing technology. Rather than introduce more tech, ServiceCrowd
built out ClickUp spaces. A client production space was created to manage delivery
workflows. A CRM space connected sales pipeline updates to automated operational
tasks, streamlining client, project, and contractor onboarding without adding new
tools or costs.

Operational onboarding and offboarding processes were documented in the ClickUp
task templates referenced by automations. The ability to easily modify ClickUp task
templates with detailed descriptions enables quick process changes while keeping
documentation up to date.

Client, project and operational information moved out of email threads and personal
notes and into ClickUp. Before, all questions led back to Dan and Ali. Today, all
answers can be found in ClickUp.

ServiceCrowd stepped in as an integrator, introducing structured weekly meetings,
monthly financial performance reviews, and clear accountability frameworks that
moved operational decisions out of founders' heads and into documented,
repeatable processes.

The result wasn't just operational relief. It was the foundation for leading and
focusing. Dan and Ali gained the clarity and headspace to focus on growth strategy
and client relationships.

Compliance & Workforce Transition

As Astra grew internationally, so did its exposure. The team had contractors across
North America, Europe, and Africa, and roles were rapidly expanding in markets with
strict contract law. Support was needed to manage classification to maintain
employment compliance.

ServiceCrowd brought in a fractional HR specialist under our management,
expanded Astra's existing Deel environment to support international employee
conversions, and modeled costs for an Employer of Record (EOR) vs.
direct-employment to give Dan and Ali a clear picture of their options.

Their selection of the direct employment option led ServiceCrowd to manage the
creation of a foreign subsidiary in their largest labor market, with a phased
contractor-to-employee conversion currently underway, targeting full completion in
Q2 2026.
